A Simple Referral Programme for Service Businesses

For plumbers, accountants, clinics, consultants and agencies, a recommendation from a satisfied customer is usually the best lead there is: the trust is already transferred before the first call. Yet most small firms leave referrals to chance. A referral programme does not need software or a points system. It needs a moment to ask, a way to ask that feels natural in Sweden, a fitting thank-you and a note in the CRM of where the customer came from.
When customers are most willing to refer
Willingness to recommend peaks when the value is fresh and the customer has just felt it. For a tradesperson that is the day the job is done; for an accountant, the day the annual report is filed without drama; for a clinic, the follow-up visit where the patient says it is better. Ask weeks later and the feeling has faded; ask before delivery and it feels presumptuous.
- The customer says thank you or praises the work spontaneously.
- A project milestone is delivered and approved.
- The customer leaves a positive review or answers a satisfaction question positively.
- The customer renews or buys again.
Asking without awkwardness
Swedish business culture rewards understatement. A hard sell for referrals feels out of place, but a plain, specific question does not. The trick is to make the ask about helping someone the customer knows, not about helping you.
In person or by phone

In the delivery email
A short line after the summary of what was done, with a link to a booking page they can forward. No pressure, no form to fill in.
B2B follow-up

Avoid tell-a-friend forms where the customer types in a friend's email and you send a message. Under the Swedish Marketing Act, marketing emails to private individuals require their prior consent, and the friend has not given it. Let the customer forward your details instead.

Keep the reward proportionate. A large reward can make the recommendation look bought, which weakens the trust it is supposed to transfer.
Tracking referrals
Without tracking you cannot thank the right person or know whether the programme is worth the effort. It does not need special software:
- Add a lead source field in the CRM with a fixed value for referral, plus a field for who referred.
- Ask every new customer how they heard about you, and record the answer.
- Give the booking page a link with a tag for referrals, so web bookings are recorded automatically; see sending website leads into your CRM.
- Set a reminder to thank the referrer as soon as the new customer books, not months later.
- Review the numbers each quarter: how many referrals, how many became customers, which customers refer most.
Tax and rules on rewards
A few rules apply in Sweden. Cash or gift cards paid to private individuals for referrals are, as a rule, taxable income for the recipient, and larger payments may need to be reported to Skatteverket. A discount on the customer's own future purchase is generally treated as a price reduction instead. Rewards paid to another company are business income for them and should be invoiced with VAT. In B2B, avoid personal rewards to an employee of your customer: a benefit that could influence how someone does their job can fall under the bribery rules, and the Swedish Anti-Corruption Institute's code gives practical guidance. If a referrer promotes you publicly in exchange for a reward, the post must be marked as advertising. Check the details with your accountant before launching anything beyond a thank-you.
When a referral programme is not worth it: if customers buy from you once in a lifetime and rarely know others with the same need, or if you cannot take on more work, spend the effort elsewhere. Should I offer money for referrals?
Only if it fits the relationship. In many Swedish B2B contexts a personal thank-you works better and avoids tax and bribery questions. In consumer services, a discount on the next visit is simple and well received.
How often can I ask the same customer?
Tie the ask to moments of success rather than a schedule. Once per completed project or a couple of times per year for ongoing customers is usually comfortable.
Do I need consent to contact someone who was referred?
If the referred person contacts you, there is no problem. If you get a name and number from a customer, a single business phone call is usually acceptable, but do not add them to marketing emails without consent and respect a no immediately.
